The CEO's AI Playbook: Where to Start When Everything Feels Urgent

But here's what I've learned after advising dozens of SaaS founders through this transition: the companies that win aren't the ones that move fastest. They're the ones that move most deliberately.
The Trap: Trying to Boil the Ocean
The most common mistake I see is the 'AI everything' approach. A CEO reads about GPT, gets excited, and mandates AI integration across every product surface simultaneously. Six months later, they've burned through budget, frustrated their engineering team, and shipped features that feel bolted on rather than built in.
The better approach? Start with one workflow. One painful, repetitive, high-volume workflow that your team or customers hate. Automate that brilliantly. Then expand.
My Three-Step Framework
Step 1: Audit Your Workflow Friction. Map every process where humans are doing work that machines could do better, faster, or more consistently. Customer support triage, data entry, report generation, lead qualification — these are your AI goldmines.
Step 2: Prioritize by Impact × Feasibility. Not every workflow is ready for AI. Prioritize the ones where the data is clean, the process is well-defined, and the impact on revenue or margin is measurable within 90 days.
Step 3: Ship a Pilot, Measure, Expand. Don't build the cathedral. Build a chapel. Prove it works with real metrics — time saved, accuracy improved, revenue generated. Then use that proof to fund the next initiative.
The CEO's Real Job in the AI Era
Your job isn't to become an AI expert. Your job is to create the conditions for AI adoption: clear priorities, allocated budget, permission to experiment, and patience for iteration. The CEOs who are winning right now are the ones who treat AI as a strategic capability, not a feature checkbox.
